How to reduce equipment idle time on a construction site.

Idle time on a construction site is silent money. Here is how to measure it, set targets, and cut it by 25% in a quarter — without slowing anyone down.

Excavators, wheel loaders and telehandlers idle for a reason. Warming hydraulics on a cold morning, waiting for a truck, waiting for the crew, running the cab AC through lunch. Some of that is unavoidable. Most is not. Industry benchmarks put average idle rates on European construction sites between 35% and 45% of engine-on time — and every idle hour burns 3 to 5 litres of diesel while wearing the engine at roughly one third the rate of productive work.

This is a playbook to bring that number down. It works whether you run three machines or three hundred.

Step 1 — Measure before you moralise.

You cannot cut what you cannot see. Every OEM telematics feed reports idle hours; the trick is to normalise them across brands so a CAT idle hour and a Volvo idle hour count the same. Aim for a weekly per-machine idle percentage, not a fleet average. Averages hide the two machines doing all the damage.

Step 2 — Set a target that operators can hit.

A blanket 'reduce idle time' memo does nothing. A target does. Reasonable starting targets for a European mixed fleet:

  • Excavators (20–40 t): below 30% idle
  • Wheel loaders: below 25% idle
  • Telehandlers: below 20% idle
  • Articulated dump trucks: below 15% idle

Publish the target. Publish the leaderboard. Nine times out of ten, operators fix the problem themselves once they can see where they stand.

Step 3 — Attack the top three causes.

Long warm-ups

Modern diesels need three to five minutes of warm-up, not fifteen. Post the number in the cab.

Idle-through-lunch

A 40-minute lunch with the engine running burns 2–3 L of diesel and clocks 40 minutes of engine hours against resale value. Auto-idle-shutdown after 5 minutes solves it. Most OEM ECUs support it; it just needs to be turned on.

Waiting for the next task

This is a dispatch problem, not an operator problem. If a loader is idling for 20 minutes waiting for a truck, the fix is in the schedule, not the cab.

Step 4 — Report weekly, review monthly.

A one-page weekly report per site — top idlers, worst-day/best-day, fuel litres saved vs. baseline — sent to the site supervisor keeps the number in front of the people who can move it. Monthly, roll it up to the fleet level and revisit targets.

What to expect.

Customers who follow this playbook typically cut idle time by 20–30% in the first quarter. On a 40-machine fleet running 1,800 hours per year at €1.60/L, that is roughly €90,000 in diesel — plus the equivalent in deferred engine wear.
